What is the root cause and what are other causes of the problem/issue? ● Identify the intended change you propose for the organization. Detail the reasons for the change, including any research you conducted that led you to this recommendation (for instance, similar organizations in a similar situation followed this strategy, or studies indicated this was the preferred solution for other organizations in a similar situation). ● Identify a plan to implement the change. Be clear about the steps or processes that you propose to implement this change, including any resources which may be needed throughout the process. ● Identify the measurement/control mechanisms you would utilize to determine if the change management process is working effectively. Process of Organizational Change

Change management is a systematic approach to applying knowledge, tools, and resources to implement change. Change management aims to successfully implement improvements or new elements in processes to minimize adverse outcomes (Barrow et al., 2017). The change managers define and adopt organizational strategies, structures, procedures, and technologies to address changes in the practice environment(Comprehensive Change Management Process Essay Example). Effective change management requires sound project management and technical tasks to implement change. Change managers should always consider the “people side” during significant organizational changes. The managers must determine the nature and extent of the organizational change, the business case of change implementation, roles and responsibilities in significant change initiatives, steps of managing and implementing change, and strategies to overcome common obstacles such as resistance to change and ethical and legal considerations in managing change for successful change implementations.(Comprehensive Change Management Process Essay Example)

The St. John’s Reengineering case study shows that change is not always easy. The case study indicates the possible failures of total quality management and process reengineering in implementing change(Comprehensive Change Management Process Essay Example). TQM is primarily used for quality improvement processes, while process reengineering involves redefining and redesigning processes for more effectiveness and efficiency. After the merger, the two hospitals experienced losses and stagnation in the urgent care centers and the skilled nursing facilities. After some time, the hospitals experienced the smallest profit margins in their operations and later experienced losses because revenue could not cover expenses. This case is of expansionist strategy gone wrong and change implementation not well planned to avoid adverse outcomes.(Comprehensive Change Management Process Essay Example)

The proposed change in the case study is transformational, occurring organization-wide. A change process is required to implement the change successfully. The change agents must prepare the merged hospitals for change, develop a vision and change plan, including strategic goals, key performance indicators, project stakeholders, and scope, and decide on an approach to implement the changes (Miller, 2020)(Comprehensive Change Management Process Essay Example). The change manager should empower stakeholders or employees to take the necessary steps to attain the desired objectives. A change manager should anticipate challenges or roadblocks and prepare to prevent, remove or mitigate them once identified. Communication is crucial in the change process to remind stakeholders of what they are pursuing. All changes should be integrated into the organization’s culture, and results and progress should be reviewed at every step. Change implementation failure can occur when the stakeholders feel they do not own the changes, like employees in the case study. (Comprehensive Change Management Process Essay Example)

Change Needed

The two hospitals in the case study merged and diversified the organization by acquiring other urgent care centers, physician offices, and skilled nursing facilities. However, the plan did not go as intended as the urgent care centers and skilled nursing facilities failed to provide returns on investment, prompting subsidies from the two hospitals. The hospitals afterward experienced a decline in profit margin and, ultimately, losses. The change required in the organization is improving processes for cost-effectiveness(Comprehensive Change Management Process Essay Example). The hospitals have to generate adequate cash flow and profits. There are many ways the organization can increase profitability and effectiveness, and efficiency in the urgent care centers and skilled nursing facilities, particularly by understanding revenue cycle performances. Working as two hospitals, redundancies can occur at various levels due to a lack of care coordination. Operating various facilities is also challenging due to management needs at every facility to ensure success. Different roles are responsible for managing operations at the various facilities, and differences in management methods can result in performance variations. The hospital needs to ensure homogeneity in the operation control at the various facilities by developing organization-based best practices and standardizing processes.(Comprehensive Change Management Process Essay Example)

Before making changes to the current processes or reengineering processes, it is imperative for the change agents at the organization to identify defects or variations in modes of operation. Not every process needs change. The change agents need to attach the loss in revenue to specific processes for effective changes or reengineering. The approach taken by the organization is dramatic and experienced a lack of support from some leaders, managers, and employees who felt the changes were not working. The change agents needed to make the managers and employees feel part of the change implementation and have ownership of change initiatives to reduce resistance to change (Barrow et al., 2017).(Comprehensive Change Management Process Essay Example) Creating an atmosphere or a culture of change in the organization would be critical to implementing the needed change to make the organization profitable (Barrow et al., 2017). Developing an implementation team was not supposed to be the initial step in the change process. The change initiators needed to create an urgency for change in the organization, create awareness about the need for change and explain to employees who would be affected and how. These activities are critical in helping the change agents win the trust of managers and employees.(Comprehensive Change Management Process Essay Example)

Strategies to Use to Motivate Stakeholders to Support the Change

The change implementation team failed to create small wins, as indicated in the case study. Change occurs progressively, and some areas can fail while others succeed. The team needed to develop deliverables that would act as small wins. Stakeholders are more accepting of change when they see some successes despite the challenges. The main issue affecting change implementation in the organization is resistance to change(Comprehensive Change Management Process Essay Example). Skepticism about the objectivity of the proposed change is widespread in the organization, meaning the implementation team failed to involve all stakeholders in the change implementation process adequately. The team has to convince stakeholders that the change is necessary and that they will be part of the process. Stakeholders have to feel ownership of the proposed change.

The team needed to include all stakeholders early, frequently, an(Comprehensive Change Management Process Essay Example)d transparently. It would also be helpful to assign resources and accountability to make the stakeholders feel the change I a priority and that they are part of it. The change agents needed to empower everyone affected by the change to identify and solve issues affecting them. According to Abudi (2015), engaging stakeholders also requires the creation of a detailed communication plan early in the processes, establishing a comfortable environment for the proposed change, engaging all stakeholders throughout the project life cycle, developing a stakeholder support committee, and identifying champions and resisters to the proposed change.  (Comprehensive Change Management Process Essay Example)

Model to Use to Implement the Change

Kotter’s model is the most ideal for implementing the change in the organization. The model has eights steps: (1) creating urgency, (2) forming a powerful coalition, (3) creating a vision for change, (4) communicating the vision, (5) removing obstacles, (6) creating short-term wins, (7) building on the change, and (8) anchoring the changes in organizational culture. The model helps understand and evaluate organizational change (Hussain et al., 2018)(Comprehensive Change Management Process Essay Example). It helps to implement organizational change systematically to improve patient health outcomes. Organizations can improve clinical workflows using this change-management approach. The primary issue in the organization is resistance to change. The model is based on the fact that organizational people are generally resistant to change. According to Kotter, the first phase of creating urgency is the most important to help deal with change resistance. Seventy-five percent of the organization’s management needs to accept or “buy into” the proposed change. To succeed, the implementation team has to work hard on the initial process to build urgency in the organization before attempting to implement the change.
